📄 Altered Re:Union – Management Team Agreement Introduction This agreement defines the expectations, responsibilities, and commitment of individuals serving as members of the Management Team of Altered Re:Union. The Management Team corresponds to the group currently referred to in Discord as Board Representatives and Substitutes, and is responsible for coordinating and executing work across functional teams. By agreeing to this document, members acknowledge their role in supporting the progress, structure, and development of the project. 📎 Section 1: Teams & Responsibilities 🎨 Art Team Purpose: Support the visual identity and creative assets of Altered Re:Union. Lead Responsibilities: ● Coordinate art initiatives and direction ● Gather input from contributors ● Ensure alignment with project needs Co-Lead Responsibilities: ● Support coordination and execution ● Assist with communication 🗣 Communications Team Purpose: Manage messaging, announcements, and internal communication. Lead Responsibilities: ● Gather input from the community and internal teams ● Coordinate announcements and updates ● Ensure clarity and consistency in messaging Co-Lead Responsibilities: ● Assist in drafting and publishing communications 📝 Content Creation Team Purpose: Develop written, visual, and multimedia content. Lead Responsibilities: ● Coordinate content creation efforts ● Align content with project goals and messaging Co-Lead Responsibilities: ● Support content production and publishing 🎲 Game Design Team Purpose: Support gameplay systems, balance discussions, and design exploration. Lead Responsibilities: ● Gather gameplay feedback ● Coordinate design discussions Co-Lead Responsibilities: ● Support testing and feedback organization 🌍 Localization Team Purpose: Ensure accessibility across languages and regions. Lead Responsibilities: ● Coordinate translation efforts ● Gather input from language groups Co-Lead Responsibilities: ● Support translation coordination and quality checks 📖 Lore Team Purpose: Support narrative continuity and world-building. Lead Responsibilities: ● Develop lore direction ● Align storytelling with the project Co-Lead Responsibilities: ● Support writing and coordination ⚙ Operations Team Purpose: Support execution and cross-team coordination. Lead Responsibilities: ● Identify needs across teams ● Remove blockers and improve efficiency Co-Lead Responsibilities: ● Support coordination and execution 🧭 Organization Team Purpose: Maintain structure, Discord flow, and communication health across the community. Lead Responsibilities: ● Maintain Discord organization and clarity ● Define and support processes ● Act as a neutral and diplomatic voice in conflict situations ● Support alignment across teams Co-Lead Responsibilities: ● Assist with structure and communication ● Support moderation flow and coordination 🏆 Organized Play Team Purpose: Support events and player engagement. Lead Responsibilities: ● Coordinate organized play initiatives ● Gather player feedback Co-Lead Responsibilities: ● Support planning and execution 🎓 Learn-to-Play Program Team Purpose: Support onboarding and education for new players. Lead Responsibilities: ● Develop learning materials ● Support new player experience Co-Lead Responsibilities: ● Assist with onboarding and sessions 💻 Software Development Team Purpose: Support tools and technical infrastructure. Lead Responsibilities: ● Identify and prioritize technical needs ● Coordinate development efforts Co-Lead Responsibilities: ● Support development and testing 🧪 Software Development BGA Team Purpose: Support Board Game Arena-related development and integrations. Lead Responsibilities: ● Coordinate BGA-specific work ● Align with broader technical goals Co-Lead Responsibilities: ● Assist with implementation and testing 📚 Wiki Team Purpose: Maintain documentation and shared knowledge. Lead Responsibilities: ● Organize and maintain information ● Ensure accuracy and accessibility Co-Lead Responsibilities: ● Support updates and content management 🧭 Section 2: Structure & Oversight Altered Re:Union operates with a structured flow of responsibility: ● Representative (S) (Board Member at Large) ● Team Lead ● Co-Lead ● Team Members Oversight Model: ● Team Leads and Co-Leads are responsible for coordinating their respective teams and delivering on team initiatives. ● The Representative (Board Member at Large) provides high-level oversight across teams and serves as a coordination layer between the Board of Directors and the Management Team. The Representative may: ● Conduct periodic check-ins with Team Leads and Co-Leads ● Review progress, timelines, and alignment ● Identify blockers, risks, or misalignment across teams This structure ensures accountability, visibility, and alignment while maintaining autonomy in team execution. 📄 Section 3: Management Team Expectations 1. Role & Responsibilities ● Lead and support a functional team ● Coordinate with other Management Team members across initiatives ● Represent the needs and feedback of their team ● Contribute to discussions, planning, and execution ● Support the overall progress of Altered Re:Union 2. Commitment & Participation ● This role requires an active and consistent level of engagement ● Additional time commitment is expected beyond general community participation ● Members are responsible for maintaining communication and visibility into their work 3. Ownership & Accountability ● Take ownership of their responsibilities ● Follow through on commitments and deliverables ● Communicate progress, blockers, and updates as needed ● Support alignment between their team and the broader project 4. Collaboration & Conduct ● Act in the best interest of Altered Re:Union ● Communicate respectfully and constructively ● Remain collaborative and solution-oriented ● Support a positive and productive team environment ● Help de-escalate conflict and contribute to resolution 5. Conflict of Interest & Commitment Refrain from participating in projects that directly compete with or materially conflict with the goals, development, or success of Altered Re:Union during their period of involvement in this role. If a potential conflict arises, members are expected to communicate openly so it can be addressed appropriately. 6. Inactivity & Role Continuity If a member finds themselves unable to consistently meet their commitments, whether due to inactivity, competing priorities, or reduced capacity, they are expected to communicate this openly and in a timely manner. The organization will make reasonable efforts to provide support, adjust responsibilities, or facilitate a transition of the role to ensure continuity of service. Sustained inactivity or an ongoing inability to fulfill core responsibilities, without communication, may result in the reassignment of the role in order to ensure the continued progress and stability of the organization and the community it serves. 7. Values and Conduct Altered Re:Union is founded on the principles of trust, collaboration, and shared purpose. All members serving in leadership or management roles are expected to uphold the values and mission of the organization in their conduct, both within the team and in their interactions with the broader community. Behavior that undermines team cohesion, conflicts with the stated values and mission of the organization, or causes harm to the community may result in a role transition or removal from a leadership position. Such determinations will not be made unilaterally. They will involve open dialogue, be conducted with fairness and transparency, and be guided at all times by the best interests of theorganization. 8. Transitional Structure This agreement reflects the current transitional phase of Altered Re:Union. Roles, expectations, and structure may evolve as the organization formalizes its long-term governance model. 9.
